I tried to update this project to Gerrit 2.12, and couldn't find the source to change-project-config-2.11.2.jar, which may need to be recompiled.

Is the source code and build instruction available somehwere?

I'm not sure where that jar source code lives I'm afraid, @cmoulliard do you know? It looks like you added the change-project-config.jar https://github.com/fabric8io/docker-gerrit/tree/master/job

I wonder if we can update this repo to do less scripting? Maybe there's an official gerrit image we can configure using a kubernetes init container?
